A sharply sour espresso can make even excellent beans feel like a bad purchase. If you are asking, “why is espresso too sour?”, the answer is usually not that your machine is broken or your coffee is poor quality. More often, the shot has not extracted enough of the coffee’s sweeter, richer compounds.

Sourness is one of the clearest signals an espresso can give you. With a few deliberate changes to your grinder, recipe and preparation, you can turn that thin, tangy shot into something balanced, syrupy and satisfying.

Why is espresso too sour? It is usually under-extracted

Espresso extraction happens in stages. The first flavours to dissolve tend to be bright acids, followed by sweetness, caramel-like notes and fuller body. The more drying, bitter compounds generally come later. When water passes through the coffee too quickly, or does not reach enough of the puck evenly, it collects plenty of acid but misses much of the sweetness that brings the cup into balance.

That is under-extraction. It often tastes sharp, lemony, green, salty or hollow rather than pleasantly bright. A light, fruit-forward coffee can have natural acidity, of course. The goal is not to remove all acidity. Great espresso may taste like stone fruit, citrus or berries, but it should still have sweetness, structure and a lingering finish.

The useful distinction is this: desirable acidity is juicy and integrated; under-extracted sourness is pointed and dominates every sip.

Start with the shot time, but do not chase a number

For a traditional starting point, try a brew ratio of 1:2. That means 18 grams of dry coffee in the basket and around 36 grams of espresso in the cup. Many coffees perform well when this is achieved in roughly 25 to 32 seconds, timed from the moment the pump starts.

These figures are a baseline, not a rule. Darker roasts may taste best with a slightly shorter ratio, while modern light roasts often benefit from a longer yield and more extraction. Your coffee, basket, grinder and personal taste all matter.

If your 18-gram dose produces 36 grams in 18 seconds and tastes sour, the water is probably running through too quickly. Grind finer, then repeat the same recipe. A finer grind creates more resistance, slows the flow and increases extraction.

Make small adjustments. On many quality espresso grinders, one small movement can noticeably change shot time. After changing the grind, purge a small amount of retained coffee before pulling the next shot, particularly with a grinder that holds grounds in the chute.

Use scales, not guesswork

A compact coffee scale is one of the most valuable tools beside an espresso machine. It lets you control dose, beverage weight and time, so you can identify what has changed from one shot to the next.

Without weighing your dose, it is easy to overfill or underfill the basket. Without weighing the yield, a shot can look correct while running well past its sweet spot. Crema is not a reliable measure of extraction. A beautiful crema can sit on top of a sour espresso.

Keep a simple note of the coffee, dose, yield, time and flavour. If a shot is sour, change one variable at a time. This makes dialling in far quicker than changing grind, dose and yield together.

The grinder has the greatest influence

A capable grinder is often the difference between frustrating espresso and repeatable coffee excellence. Espresso needs particles that are both fine and consistent. If the grind is too coarse, water finds its way through with little resistance. If the particle size is highly uneven, some grounds over-extract while others barely extract at all, producing a cup that can be both sour and bitter.

Blade grinders are not suitable for espresso, and entry-level burr grinders may struggle to make sufficiently fine, repeatable adjustments. A dedicated espresso grinder with stepless or closely stepped settings gives you the control required to respond to changes in beans, weather and freshness.

Freshly ground coffee also matters. Once coffee is ground, aromatic compounds and carbon dioxide escape quickly. Pre-ground coffee may still make a drinkable cup, but it rarely provides the resistance and flavour clarity needed for balanced espresso. Grind immediately before brewing where possible.

Check your dose, yield and basket match

Every basket has a practical dose range. An 18-gram basket is designed around that dose, not 15 grams one day and 21 grams the next. Too little coffee can leave excessive headspace and reduce puck resistance. Too much may cause the puck to press against the shower screen, restrict flow unpredictably and create channelling.

Use the basket’s stated capacity as your initial guide, then confirm it with the coin test or by inspecting the spent puck. There should be enough clearance above the coffee puck to avoid a deep shower-screen imprint before brewing.

If a finer grind makes the shot slow but it remains unpleasantly sour, adjust the yield before making dramatic changes. Try extending a 1:2 recipe slightly. For example, keep an 18-gram dose but move from 36 grams out to 40 or 42 grams out. The extra water can draw out more sweetness and reduce the impression of sharp acidity.

There is a trade-off. Push the yield too far and the espresso may become thin, dry or bitter. Taste should always decide the final recipe, not a target printed on a bag.

Puck preparation can cause sour shots too

A correct grind setting cannot fully compensate for an uneven coffee puck. When distribution is poor, water exploits weak areas and races through channels. Those parts of the puck under-extract, while other areas receive too much water. The result is often a fast shot with patchy flow, spurting from the spouts and an oddly sour finish.

Dose consistently, distribute the grounds evenly and tamp level with firm, repeatable pressure. You do not need to tamp as hard as possible. Once the coffee is compacted, extra force makes little difference. A level tamp matters far more than heroic pressure.

For home baristas chasing greater consistency, a dosing funnel and distribution tool can reduce mess and clumps. A needle-style distribution tool can be particularly useful when your grinder produces static or when light-roasted coffees clump at fine espresso settings.

Also ensure the portafilter is dry before dosing. Water in the basket can cause coffee to stick unevenly to the sides, undermining preparation before the shot even begins.

Temperature, roast level and machine warm-up matter

Water that is too cool extracts less efficiently and can make espresso taste sour, especially with lighter roasts. Give your machine adequate time to heat through. The group head, portafilter and cup all influence the temperature of the final espresso, so a machine that has only just switched on is not truly ready to brew.

On many home machines, 15 to 30 minutes of warm-up is appropriate. E61-style machines can need longer for full thermal stability. Run a brief flush before locking in the portafilter, particularly after steaming milk or if the machine has been sitting idle.

Light roasts are inherently more difficult to extract because they are denser and less soluble. They often benefit from a finer grind, a slightly higher brew temperature and a longer ratio. Darker roasts extract more readily, but they can become bitter if treated the same way. This is why a recipe that works beautifully for one coffee may disappoint with the next bag.

Do not overlook coffee freshness and water

Very fresh coffee can be challenging. In the first few days after roasting, high levels of carbon dioxide may make shots gush, channel or taste sharp. Most espresso coffees improve after a short rest, often around one to two weeks from roast date, although the ideal window varies by roast style and packaging.

Older coffee presents the opposite issue. It may run quickly because it has lost gas and structure, leaving the espresso flat, woody or sour. Store beans in an airtight container away from heat and sunlight, and buy quantities you can use while they are fresh.

Water quality also affects extraction and flavour. Water that is extremely soft, overly hard or heavily chlorinated can make a carefully dialled-in coffee taste wrong. It can also contribute to scale and long-term machine issues. Filtered water suited to espresso equipment protects both flavour and your investment.

A practical order for fixing a sour espresso

When a shot is too sour, begin by confirming your dose and yield with scales. Then grind finer until the shot slows into a sensible extraction range. If it is still sharp, extend the yield slightly while keeping the dose the same.

Next, check puck preparation and ensure your machine, portafilter and cup are properly warmed through. Only then consider temperature changes, particularly if you are brewing a light roast. This sequence prevents you from chasing several possible causes at once.

If the issue persists despite a fine grind and careful preparation, inspect the equipment. A grinder may need cleaning or burr replacement, while a machine with inconsistent pressure, poor temperature control or scale build-up may need professional attention. Regular cleaning of the basket, shower screen and grinder is not optional for consistently sweet espresso.

The best espresso is not the one that hits a textbook time exactly. It is the one that makes you want another sip. Treat sourness as useful feedback, make one measured adjustment, and let your palate guide the way to a better daily coffee.
